The Constraints-Led Approach (CLA) is a framework for motor learning and skill acquisition rooted in ecological dynamics and dynamical systems theory. Its fundamental principles include:

Constraints as Shapers of Movement
The core idea is that movement emerges from the interaction of three categories of constraints:
Organismic constraints — characteristics of the individual, including physical attributes (height, limb length, strength), psychological factors (motivation, attention, confidence), and current skill level.
Environmental constraints — external physical conditions such as temperature, lighting, playing surface, altitude, or social factors like audience presence and cultural expectations.
Task constraints — the specific rules, goals, equipment, and boundaries of the activity. These are the most readily manipulated by coaches and teachers.

Key Principles
Self-organisation — rather than prescribing a single "correct" technique, CLA recognises that learners naturally self-organise toward functional movement solutions when placed under appropriate constraints. There's no need to impose a rigid movement template.
Representative learning design — practice environments should preserve the key informational properties of the performance environment. Drills should maintain the perception-action coupling present in the real activity.
Manipulation rather than instruction — instead of telling learners exactly how to move, practitioners modify constraints to guide discovery. For example, changing equipment size, playing area dimensions, or rules to encourage specific movement patterns.
Affordances and attunement — learners develop sensitivity to action possibilities (affordances) in their environment through exploration. Practice helps them perceive and act on relevant information.
Degeneracy and variability — there are multiple ways to achieve the same outcome. Movement variability is viewed as functional and adaptive rather than error to be eliminated.

Self-Organisation
This principle draws from dynamical systems theory, which views the human motor system as a complex adaptive system with countless degrees of freedom. Rather than the brain acting as a central controller dictating every muscle activation, movement patterns emerge spontaneously from the interaction of constraints.
When you place a learner in a well-designed environment with appropriate constraints, they don't need explicit instruction to find workable solutions. Their body-mind system naturally gravitates toward stable, efficient coordination patterns called attractors. These aren't imposed from outside but discovered through exploration.
This challenges the traditional prescriptive approach where coaches demonstrate the "ideal" technique and learners attempt to copy it. CLA suggests this may actually constrain exploration and prevent learners from finding solutions suited to their unique organismic constraints. A shorter player may need a different shooting technique than a taller one, and that's not a flaw to correct.
Application to knowledge work learning: When learning complex cognitive skills like writing, programming, or strategic thinking, self-organisation suggests we shouldn't begin by memorising rigid procedures or templates. Instead, learners benefit from engaging with authentic problems where they can discover their own approaches. A new analyst might be given real datasets and meaningful questions rather than step-by-step tutorials. Their natural problem-solving tendencies, combined with feedback from the task itself, guide them toward functional approaches that fit their cognitive style.
This doesn't mean abandoning all structure. The art lies in designing constraints that channel exploration productively without dictating specific solutions.

Representative Learning Design
This principle addresses a common problem in training: the gap between practice and performance environments. Traditional drills often strip away contextual information that learners actually need to perform in real situations.
Representative design means practice tasks should contain the same informational variables that specify action possibilities in the target environment. The perceptual information available during practice should be coupled to the same actions required in performance. When these links are broken, learners may develop skills that don't transfer.
Consider a tennis player practicing serves against a wall versus practicing with an opponent waiting to return. The wall provides feedback about ball trajectory but removes the information about opponent positioning that should influence serve placement. The perception-action coupling is broken.
This connects to the concept of ecological validity and James Gibson's work on direct perception. We don't perceive the world abstractly and then decide how to act. Perception and action are intertwined, and learning environments should preserve this coupling.
Application to knowledge work learning: Much corporate training suffers from poor representative design. People learn concepts in classrooms or e-learning modules, isolated from the contexts where they'll apply them. A manager learns about difficult conversations through slides rather than through practice with realistic scenarios containing the ambiguity, emotional complexity, and time pressure of actual workplace situations.
Representative design in knowledge work might involve case-based learning with authentic materials, apprenticeship models where novices observe and participate in real work, simulations that preserve decision-relevant complexity, or project-based learning with genuine stakes and feedback. The key question is whether the informational structure of the learning environment matches the performance environment closely enough for skills to transfer.

Manipulation Rather Than Instruction
Traditional coaching relies heavily on verbal instruction and feedback. Coaches explain technique, learners attempt it, coaches correct errors. CLA shifts emphasis toward designing environments where desired behaviours emerge without explicit prescription.
This works through constraint manipulation. Want a basketball player to develop better peripheral vision? Reduce the court size so defenders are always nearby. Want a footballer to play quicker passes? Limit touch count or add time pressure. The constraints make certain solutions more attractive without anyone saying "do it this way."
This approach has several advantages. It reduces cognitive load since learners aren't trying to consciously control movement. It respects individual differences since learners find their own solutions. It develops adaptability since learners experience variation rather than drilling a fixed pattern. And it maintains the implicit, procedural nature of skilled movement rather than making it explicit and potentially disrupting it.
Instruction isn't eliminated entirely but becomes more strategic. Brief, focused cues can direct attention to relevant information without prescribing specific movements. Questions can prompt exploration without providing answers.
Application to knowledge work learning: In cognitive domains, constraint manipulation might involve changing the resources available for a task, adjusting time limits, modifying the scope or complexity of problems, altering feedback mechanisms, changing collaboration structures, or shifting the audience or stakes for work products.
Rather than lecturing someone on how to write concisely, you might constrain word count and let them discover techniques themselves. Rather than teaching negotiation tactics explicitly, you might design a simulation with specific power dynamics and resource constraints that make certain approaches more viable. Rather than explaining how to prioritise, you might create scenarios with genuine trade-offs and time pressure.
The challenge in knowledge work is that the "correct" solutions are often less clear than in sport. There may be many viable approaches, and the constraints may be harder to manipulate systematically. But the core insight remains: environments shape behaviour, and thoughtful environment design can be more powerful than explicit instruction.

Affordances and Attunement
This principle comes directly from ecological psychology and Gibson's concept of affordances. An affordance is an action possibility in the environment relative to an individual's capabilities. A chair affords sitting for an adult but might afford climbing for a toddler. Affordances aren't properties of objects alone but relationships between organisms and environments.
Skilled performers are exquisitely attuned to affordances relevant to their domain. An experienced driver perceives gappable spaces in traffic that a novice misses. A skilled basketball player perceives passing lanes invisible to beginners. This isn't about processing information faster but about perceiving different information altogether.

What is the goal to find and identify affordances? January 27, 2026 @ 9:06 PM

Learning, from this perspective, involves education of attention. Novices must learn what to attend to, developing sensitivity to the information that specifies action possibilities. This happens through exploration and practice, not primarily through verbal explanation.
The environment is rich with information, but learners must discover which variables are relevant. A tennis player learning to read spin must become attuned to subtle cues in ball rotation, opponent racquet angle, and trajectory. No amount of explanation substitutes for perceptual experience with these variables.
Application to knowledge work learning: Knowledge workers also develop attunement to domain-specific affordances, though these are often more abstract. An experienced strategist perceives competitive opportunities a novice misses. A skilled editor sees structural problems in writing that are invisible to beginners. A seasoned programmer recognises code smells immediately.
Developing this attunement requires exposure to varied examples and feedback about which features matter. A novice investor might study many company valuations, gradually learning which financial patterns signal opportunity or danger. A medical student studies many cases, developing sensitivity to diagnostic patterns.
Mentorship can accelerate attunement when experts make their perception visible, pointing out what they notice and why it matters. This isn't prescribing action but directing attention. Questions like "what do you notice about this?" and "what makes you think that?" help novices develop their own perceptual skills.

Degeneracy and Variability
Degeneracy is a biological concept referring to the ability of structurally different components to achieve the same functional outcome. In movement, this means there are many ways to accomplish the same task goal. Different coordination patterns can produce equivalent results.
This challenges the notion that there's one optimal technique everyone should learn. Expertise isn't about eliminating variability to achieve a consistent ideal pattern. Skilled performers actually show functional variability, adapting their movements to changing conditions while maintaining consistent outcomes.
Variability in practice serves important functions. It helps learners explore the solution space, discovering what works under different conditions. It builds adaptability, preparing learners for the inevitable variations in real performance environments. And it may actually strengthen learning through the challenge point framework, where some difficulty enhances retention and transfer.
This doesn't mean all variability is good. The key distinction is between variability in movement patterns (often functional) and variability in outcomes (often problematic). Skilled performers show high consistency in achieving goals through variable means.
Application to knowledge work learning: The degeneracy principle has profound implications for how we teach knowledge work. There are many ways to write effectively, many approaches to solving a business problem, many paths to mastering a domain. Insisting on a single method may constrain learners from finding approaches suited to their cognitive styles and circumstances.
This suggests exposing learners to varied examples and approaches rather than a single model. Let novice writers study many successful authors with different styles. Let aspiring strategists examine diverse approaches to similar problems. The goal is developing a repertoire and the judgment to know which approach fits which situation, not mastering a single technique.
Variability in practice also applies. Rather than drilling the same type of problem repeatedly, mix problem types and contexts. This feels harder but builds more robust, transferable skills. The desirable difficulties literature in learning science supports this, showing that conditions that slow initial learning often enhance long-term retention and transfer.

Synthesis: Designing Knowledge Work Learning Environments
Bringing these principles together for knowledge work suggests several design considerations.
Create authentic constraint landscapes. Rather than teaching concepts abstractly, embed learning in realistic situations with genuine constraints. The constraints themselves guide behaviour and create learning opportunities.
Preserve perception-action coupling. Ensure learners can act on what they perceive and perceive the results of their actions. Feedback should be natural and immediate where possible, not artificial and delayed.
Manipulate constraints strategically. When learners struggle, adjust the task, environment, or resources rather than defaulting to more instruction. Simplify to enable success, then progressively add complexity.
Foster exploration over prescription. Provide goals and constraints but allow learners to discover approaches. Use questions and attention-directing cues rather than step-by-step procedures.
Cultivate attunement through varied exposure. Help learners develop sensitivity to domain-relevant information through many examples and cases, with guidance about what to notice.
Embrace productive variability. Mix contexts, problem types, and approaches. Don't drill a single method to mastery before introducing variation.
Respect individual differences. Learners will find different solutions based on their unique constraints. This isn't a problem unless outcomes suffer.
The fundamental shift is from viewing learning as information transfer to viewing it as adaptation. Learners are complex adaptive systems that reorganise in response to constraints. Our job is to design constraint landscapes that guide this adaptation productively.
